How to Use REAL as a Leader
When using the REAL framework, start by adopting a position of genuine curiosity. You are not trying to fix, rescue, or rush the conversation. You are creating space for thinking.
Ask the question from the framework and then pause. Let the answer unfold in its own time. Resist the urge to jump in, rephrase, or fill the silence.
Allow the person to speak freely. When it feels helpful, gently ask, “And what else?” You can use this as often as you like, wherever it fits. Each time you ask it, you invite deeper reflection and new insight.
If the person pauses, looks up, or says something like, “That’s a good question,” you are in a great place. Sit quietly. Let the silence do the heavy lifting. This is often where the most important thinking happens.
At first, this way of working can feel uncomfortable. It may seem like you are doing nothing. You are not. You are listening deeply. You are staying present. You are showing respect for the person’s thinking. And you are creating the conditions for real clarity, learning, and growth to emerge.
